The Black team
在大型的組織, 特別是傳統的組織, 總是有一些人並沒有實際做一些專案的事情. 我把他們放到black team, 這是一個虛擬管理的團隊, 例如Product Owner 和Scrum master, 以及其他屬於共享於團隊之間的角色
作者列出一些典型會放到black team的角色
(1) all the ex-Project Managers, who now had to remove impediments full-time (他們也有很多行政工作要做:假甘特圖，填寫timesheets，無用的報告等)
(2) the Agile Coach
(3) the Product Owner(s)
(4) an Architect from Architecture (後來我們說服他們加入某個真正的團隊)
(5) a QA Team Lead who didn’t want to test (後來我們放棄他)
(6) a Release Coordinator, whose job was to beg to Infrastructure to deploy our app into production (this was a full time job)
(7) .... etc.
就你所看到的大部分的角色是存在的, 因為我們是在傳統的組織中實施scrum的. 在任何情況下, 最簡單的作法是把這些人都放到某一個"team"中. 比較理想的作法, 是把他們融入整個團隊中的工作. 或者是至少可以在任務版中, 可以看到他們的工作項目.
The Scrum of Scrums
好的, 現在我們要看最有趣的部份. 每個sub-team有他們自己的scrumboard, 和他們所選要在目前sprint要做的stories. 以及相對應拆解出來的task. 在一個很大的團隊中, 我們要如何去管理這麼複雜這麼多的工作呢? 我們應該要做的是去改變 granularity的程度. 在scrum of scrums中, 你只需要視覺化stories, 在你建立"scrum of scrums" 故事版時, 把每個故事的狀態視覺化,包含哪個sub-team目前正在處理它. 作者列出一個圖片讓大家參考 (http://www.xqa.com.ar/visualmanagement/images/Scrumboard_Scrum_of_Scrums_1.JPG)
在這圖中有兩個columns: "Story" 和 "Status". Story的部份是從sub team的任務版複製過來. Status就是一般的“not started, “in progress”, “done” or “done-done” (區別在於“we think we’re done”和“we’re sure we’re done”) . "done-done" 時我們會標上紅色的星星. 如果這個story有team在處理我們會標上一塊有顏色的磁鐵, 說明是那個team在處理.
